Following a recent acquisition, Crane Authentication needed to bring together two established businesses into a single organisation while delivering against ambitious synergy targets. Both businesses had distinct product portfolios, legacy cultures, and different ways of operating.
The challenge was to design a joined-up, aligned organisation that could realise value quickly, while continuing to serve customers effectively with an expanded product suite. At the same time, leadership needed to align around a clear and simplified structure, make critical strategic decisions quickly, and build a unified “One Crane” culture.
We partnered with the CEO and across the Leadership team from pre-close through to post-close design and implementation, acting as a hands-on, embedded partner throughout.
Working across joint functional design teams, we defined a right-sized organisation, aligned leadership roles, and established operating model principles that reflected Crane NXT’s ways of working. We combined top-down analysis of cost and structure with bottom-up functional insight to ensure decisions were both commercially robust and practical to deliver.
We supported leadership in making key decisions early, clarifying the impact on structure, roles, and cost, and ensuring the organisation was designed to support long-term growth. Alongside this, we conducted a cultural assessment and helped shape a unified approach that aligned teams to a single set of values and ways of working.
As the programme moved into implementation, we provided structure and pace through clear sequencing, ownership, and communications, enabling leaders to roll out changes confidently while maintaining engagement across the organisation.
